Masher - What Is It and How Should It Be Used?

Some saddlery tools do not need a complicated design to perform a very specific and important task. The masher is a perfect example. At first glance, it looks like a small wooden tool - a cylindrical working foot with a wooden handle. Its purpose, however, is not simply to “pound” the filling. A masher is used to settle, compact and shape the flocking inside saddle panels in a controlled way. When used correctly, it helps create an even filling structure and the desired panel profile.
What is a masher?
A masher, also known as a smasher or saddle flocking masher, is a tool used when working with wool-flocked saddle panels. It consists of a handle and a broad working foot that is applied to the outer surface of the panel.
The tool is used to deliver light, controlled strikes to the panel. The energy of these movements is transferred to the filling inside, helping the fibres settle and become more evenly arranged. It also allows trapped air to escape, thereby helping to prevent empty pockets from forming. The purpose of the masher is to achieve the density, shape and resilience required for a particular saddle and horse.
Why is distributing the flocking not enough?
Freshly inserted flocking can be loose, airy and unevenly arranged. Even when the correct amount of flocking has been placed in the appropriate area, its initial volume does not always correspond to the final shape of the panel.
Light strikes with a masher help the fibres settle, reducing the likelihood and extent of the filling shifting later. This allows the saddle fitter to assess more accurately:
the density of the filling;
the smoothness of the panel profile;
transitions between areas containing different amounts of flocking;
the symmetry of both panels;
areas requiring further adjustment.
The masher therefore provides an additional stage of control between distributing the flocking and assessing the final result.
Wooden, aluminium or brass masher?
Wooden mashers and models cast from aluminium or brass all serve the same basic purpose: settling, compacting and shaping the filling through light strikes to the panel. However, they differ in production cost, weight and the speed at which they allow the flocking to be shaped.
With comparable dimensions, a wooden masher will be the lightest, an aluminium model will fall somewhere in between, and a brass masher will be considerably heavier. Greater weight means that each strike transfers more energy to the filling. A heavier tool can therefore settle and shape the wool more quickly, but it also makes it easier to over-compress it.
We chose wood primarily because of the nature of saddle fitting itself - the process should never be rushed or carried out without careful thought. A lighter masher offers considerably greater control.
A lightweight wooden masher settles the filling gradually. It may require more strikes, but it allows the user to monitor the process very precisely. It is particularly convenient for local adjustments, finishing the panel profile and longer working sessions where reducing hand and wrist fatigue is important.
A heavier masher is not automatically more precise, just as a lighter tool does not necessarily mean slow work. The final result depends on technique, the rhythm of the strikes and regular assessment of the panel.
The advantage of the wooden Masher is that it allows the desired result to be built up gradually, without unnecessarily straining the hand or abruptly compressing the filling. When working with a masher, the freedom to control each movement is more important than a specific weight in grams.
Its low weight reduces strain on the hand and wrist during repeated strikes. It also makes it easier to control the applied force, particularly when carefully finishing the panel’s shape. A masher should work with the hand rather than force the user to apply excessive strength.
The broad, cylindrical 10 cm working foot offers an effective middle ground. It provides a large contact surface and distributes force evenly across the working area. This is particularly important both for uniform compaction and for protecting the panel leather.
A smaller contact surface could damage the leather or leave permanent marks. It could also compact the filling too heavily in one spot, creating hard areas that may become pressure points against the horse’s back.
The most common mistakes when using a masher
Striking too hard
A masher is not a hammer. Heavy strikes can over-compress the material, make further adjustments more difficult and create a locally hardened area.
Working in one place for too long
Repeatedly striking the same spot can produce uneven density. It is better to work in short sequences and move the working foot regularly across the panel.
Attempting to compact excess material
If there is too much flocking inside the panel, the problem should not be addressed solely by compressing it more firmly. The excess material must be repositioned or removed.
Failing to check the panel between sequences
Working without regularly assessing the panel increases the risk of overlooking uneven areas. Each short sequence of strikes should be followed by an evaluation of the surface, density and symmetry.
How should you care for a wooden masher?
After use, wipe the tool with a soft, dry or slightly damp cloth and then dry it thoroughly. It should not be immersed in water or cleaned with strong chemicals or abrasive materials that could damage the varnished surface.
Before using the masher, check:
whether the working foot remains smooth;
whether any chips or sharp edges have appeared;
whether the connection between the working foot and handle is secure;
whether the surface has been contaminated by anything that could transfer onto the panel.
The masher should be stored in a dry place, away from prolonged exposure to moisture and high temperatures.
A simple tool that requires sensitivity
The masher may not perform the most spectacular part of the flocking process, but it has a significant influence on the final arrangement of the material. It helps transform loosely distributed flocking into a controlled density and the intended panel profile.
